Your Job Posting Is Live. Is Anyone Actually Hiring?
Ghost job risk: audit evergreen vacancies, approval status, reposts and candidate communication without accusing employers of fraud.
A live listing can collect hundreds of applications while nobody has authority to make an offer. Audit the vacancy, not the applicant.
A practical, evidence-led field guide. Case numbers are illustrative unless a source is explicitly named. Operational frameworks are editorial synthesis, not validated predictive instruments or universal legal rules.
The uncomfortable distinction: visible is not approved
A role can be visible on a job board and still lack an approved headcount, budget, decision owner or realistic start date. That does not prove a deliberate fake job. Hiring freezes, evergreen requisitions and genuine hard-to-fill searches can all produce old listings. But applicants experience the same uncertainty: they spend time applying to a vacancy with no known decision horizon. The useful distinction is not 'real versus fake' based on posting age; it is 'authorized to hire now', 'authorized to build a pipeline', or 'not currently actionable'. Make that state explicit before you publish.
Why the viral ghost-job percentage is not your company’s rate
Greenhouse reported ghost-job classifications in its own platform data; newer independent trackers use posting-age or relisting heuristics. These are different denominators and definitions. A listing older than 90 days is not evidence of deception; it can be an unusually specialized search. Conversely, a brand-new listing may have no budget. Treat survey suspicion, platform classification and scraping signals as three different measurements. Do not add them together or quote one as the probability that a specific employer is lying.
Build a three-key publishing gate
Require three independent confirmations before advertising a specific opening: (1) funded authorization with a requisition ID, (2) an accountable hiring manager who agrees to interview and decide, and (3) a candidate-facing expectation for the next decision date. A recruiter may draft the posting, but cannot approve the budget on behalf of finance. If one key is absent, publish only a transparently labeled future-interest expression where lawful and appropriate. An evergreen pool should not masquerade as an immediate vacancy.
The reposting trap: an updated timestamp is not progress
Create a durable vacancy identifier independent of the job-board posting ID. Track first-approved date, first-live date, last substantive change, pause dates and last real hiring action. If a board refreshes the posting date, do not reset the underlying age. A dashboard that treats every repost as a fresh vacancy can conceal months of inactivity. Record whether a candidate applied to the original vacancy, a materially changed role or a standing talent community.
A counterintuitive signal: interview activity can be cosmetic
Even a few interviews do not establish that a hire can be made. A manager might be gathering market intelligence or benchmarking compensation. Check whether the approved role still exists, whether decision criteria are current and whether an offer approver is named. The most useful leading indicator is the age of the last authorized decision, not the age of the last recruiter message. This is an operational hypothesis to test, not a published predictive rule.
The 20-vacancy reality audit
Sample twenty advertised roles across teams, not just the oldest twenty. For each, record approval evidence, current budget owner, last decision, target start month, pause reason and whether candidates were told the status. Classify each as active, paused, evergreen/clearly disclosed or unresolved. Do not label unresolved as fraudulent. Ask owners to resolve unresolved states within an agreed service window and temporarily pause promotion where authorization is uncertain.
What to tell a candidate when a role pauses
A truthful message beats a fictional deadline: 'This requisition is temporarily paused and we cannot promise a decision date. You can withdraw or ask us to retain your details for an appropriately disclosed future purpose.' Avoid automatically moving applicants into a permanent talent pool. The applicant's permission, privacy notice and local rules still matter. Measure days between pause and notification, not just whether a message was eventually sent.
An original decision rule: measure vacancy credibility debt
Count how many active listings lack at least one of the three keys, then divide by all audited active listings. This is a process-exposure rate, not a 'ghost job rate'. Segment it by business unit and listing type. If credibility debt falls but hiring remains slow, investigate offer approval or candidate scheduling separately. If it rises, freeze expansion of unapproved listings before spending more on promotion. This rule is an editorial synthesis for internal quality control, not a validated industry benchmark.
Run the operational check
This calculator uses only synthetic or aggregate values and runs entirely in your browser. It cannot score an individual candidate.

No network requests or personal data are required. These are descriptive calculations, not professional, legal or hiring decisions.
Implementation checklist and guardrails
Assign a named owner, agree the data definitions, document exclusions and check a small representative sample before changing the workflow. Review outcomes by job family and process stage. Protect candidate privacy, provide accessible alternatives and do not automate adverse decisions from these calculators. Recheck the process after two cycles and retain the results that contradict the initial hypothesis.

The decision worth changing this week
Pick one measurable, reversible change, state what success and harm would look like, and publish the result with the denominator. Recruiting quality improves when evidence survives the handoff from recruiter to hiring manager.
